WUR bricht alle Rekorde mit einer blitzschnellen TimeEdit Installation

Die Wageningen University & Research (WUR) hat in weniger als 6 Wochen ein neues Planungs- und Ressourcenmanagementsystem installiert. Wie war das möglich?

Intro

Die Wageningen University & Research (WUR) wollte ihre alte Planungssoftware ersetzen und startete ein Ausschreibungsverfahren, um dieses System zu ersetzen. TimeEdit gewann diese Ausschreibung und musste das Zeitplanungssystem innerhalb von 6 Wochen nach Vertragsunterzeichnung implementieren - inmitten der schlimmsten COVID-19-Beschränkungen.

Die Herausforderung

Die Implementierung begann Mitte April - zu einem Zeitpunkt, an dem die Universität noch geschlossen war und die Mitarbeiter aufgrund der COVID-Beschränkungen von zu Hause aus arbeiteten, so dass keine persönlichen Treffen abgehalten werden konnten. Darüber hinaus musste das neue Terminplanungssystem das alte System innerhalb des Monats Juni ersetzen, um mit der Terminplanung für das akademische Jahr 2020/2021 beginnen zu können.

Lösung

Die Implementierung erfolgte vollständig aus der Ferne. Die Standardimplementierungsmethodik von TimeEdit wurde geändert, um sie für eine vollständige Online-Version geeignet zu machen. Anstelle längerer physischer Treffen, bei denen die Anforderungen für jedes Element der Konfiguration besprochen wurden, wurden viele kürzere Sitzungen organisiert, um kurze Feedbackschleifen und kleinere iterative Aufbauten der Konfiguration zu gewährleisten. Auf diese Weise war das Customer Success Team von TimeEdit in der Lage, das Datenmodell und den Zeitplanungsrahmen von Wageningen sehr schnell einzurichten. Es half der Installationsgeschwindigkeit ungemein, dass die WUR beschloss, dieselbe Datenstruktur und dieselben Planungsregeln beizubehalten, die sie zuvor verwendet hatte, da sie sehr klare Vorstellungen von der Ausgabe und dem Ergebnis der Konfiguration hatte.

Die Schulung erfolgte online in über mehrere Tage verteilte kürzere Sitzungen, anstelle der üblichen längeren Schulungsworkshops, da es mühsamer und schwieriger gewesen wäre, längeren Sitzungen online zu folgen als bei einer physischen Anwesenheit. Auf diese Weise war auch gewährleistet, dass die Mitarbeiter zwischen den Sitzungen mehr praktische Erfahrungen sammeln und die Software Stück für Stück erlernen konnten. Jede Sitzung wurde aufgezeichnet, so dass man einfach auf eine bestimmte Sitzung zurückblicken und wiederholen konnte - was sich auch nach Abschluss der Schulung als praktisch erwiesen hat.


Die Ergebnisse

Der Startschuss für die Implementierung fiel Mitte April und das Go-Live-Datum war Anfang Juni. Innerhalb von sechs Wochen konnte das Stundenplanungs-Team mit der Planung des ersten Zeitraums des neuen akademischen Jahres beginnen. Gemessen an der Größe der Universität war dies ein Geschwindigkeitsrekord für TimeEdit. Das Zeitplanteam der WUR konnte den kommenden akademischen Zeitraum schneller und benutzerfreundlicher als zuvor planen und sieht die neue Lösung als eine enorme Verbesserung in Bezug auf Benutzerfreundlichkeit und Leistung.

Die Veröffentlichung und die Integrationen wurden Mitte Juli in Betrieb genommen. Die Integration mit der WUR-Integrationsschicht basierte auf den vorhandenen Feldern, so dass nur minimale Änderungen erforderlich waren. Die einschneidendste Änderung war die Umstellung von einer wochen-/jahresbasierten Struktur auf eine kontinuierliche Datenbank, was einige Änderungen an der Logik mit sich brachte, aber die Wartung der Integration weniger mühsam macht. Die Integration mit ihrem Studenteninformationssystem OSIRIS wird in einer nächsten Phase erfolgen, sobald sich die Covid-Krise etwas abgekühlt hat.

Die besten Tipps und Tricks von WUR für eine schnelle Umsetzung

- Teilen Sie bereits in der Beratungssphase klare Zeitplanungsprozesse mit
- Prüfen Sie mit den Anbietern, ob eine schnelle Implementierung möglich ist - und lassen Sie sie sich das vertraglich versichern
- Erwähnen Sie in den Ausschreibungsunterlagen einen kurzen Zeitrahmen, um die Erwartungen aller Beteiligten zu erfüllen
- Arbeiten Sie mit einem kleinen und agilen Implementierungsteam, das wichtige Ressourcen aus dem Zeitplanungsteam, dem technischen Integrationsteam und einem Projektmanager umfasst
- Haben Sie klare Vorstellungen davon, was Sie wollen, bevor Sie mit der Implementierung beginnen
- Zeichnen Sie alle Schulungen auf, damit Sie die wichtigsten Aspekte später leicht wiederholen können.
- Organisieren Sie häufige kurze Fragerunden nach Abschluss der Implementierung, um eine effiziente und intelligente Nutzung des Systems zu gewährleisten
